Is it an Exclude rule? No! In Cloudflare Zero Trust, Exclude rules only exclude users/emails, not URL paths. To let specific URL paths (like Discord webhooks or Inspector Magic Links) bypass the Cloudflare Email PIN screen, you create a second Self-Hosted Application for those specific paths and set its Policy Action to Bypass. Cloudflare always evaluates the most-specific URL path first.
- Go to one.dash.cloudflare.com → Access → Applications.
- Application 1 (Main Admin Wall — Entire Domain):
- Domain:
ops.sammoho.com (Path: leave blank)
- Policy Action:
Allow
- Include:
Emails (your personal email) + Emails ending in (@sammoho.com)
- Application 2 (Path Bypass for Signed Webhooks & Magic Links):
- Click Add an application → Self-hosted.
- Application Name:
Sammoho Signed Webhooks & Magic Links
- Click Add public hostname for each path that uses your app's own HMAC / Magic Link auth:
ops.sammoho.com/api/v1/procurement/orders/* (Discord mobile PO decision links)
ops.sammoho.com/inspector.html (Factory QC Inspector Magic Link portal)
ops.sammoho.com/warehouse.html (3PL Warehouse Magic Link portal)
ops.sammoho.com/api/v1/quality/* (Inspector AJAX API)
ops.sammoho.com/api/v1/warehouse/* (Warehouse Blind-PO AJAX API)
- Policy Name:

Step-by-Step Operational Guide Across All Panels
Top Banner: Executive Store Portfolio KPI Summary
- API Endpoint:
GET /api/v1/finance/portfolio-summary
- What It Does in the System Today:
- Aggregates real-time metrics across your SQL tables: Saved Candidates, Bookmarked Winners, Supplier Quotes Logged, Active SKUs, Open Purchase Orders, Total Landed Inventory Value ($), Expected Retail Revenue ($), PPC Audit Decisions, and HITL Alerts.
Panel 1: Unit Economics & Downside Liquidation Simulator
- API Endpoints:
POST /api/v1/economics/evaluate, POST /api/v1/economics/simulate-batch-risk
- What It Does in the System Today:
- Takes a candidate product's dimensions (
length, width, height in inches), weight (grams), supplier factory COGS ($), tariff rate (%), target retail price ($), and estimated PPC cost per sale ($).
- Deterministically classifies the product into Amazon US FBA size tiers (
SMALL_STANDARD, LARGE_STANDARD, LARGE_BULKY, OVERSIZE_REJECTED) and computes exact FBA fulfillment fees, 15% referral fees, 5% return reserves, Air ($6.00/kg) vs. Sea ($1.50/kg) freight, and net margins using strict BigDecimal math.
- Simulates a 100-unit test batch and calculates:
- Total Capital at Risk ($): Inventory landed cost + launch PPC/Vine budget.
- Cash Recovery Breakeven Units: How many units out of 100 you must sell to recover 100% of your upfront cash.
- Worst-Case Flop Liquidation Outcome ($ & % Loss): If the product flops after 15 sales and you slash the remaining 85 units by 35% to liquidate, exactly how much cash you recover or lose.
- What the Real-World Step Looks Like:
- While browsing Amazon and Alibaba/1688, you spot a niche product selling for $27.99 and see factories quoting ~$3.20/unit. Before spending a single dollar on samples or tooling, you run this simulator to prove that even if the launch completely fails, your maximum downside loss is capped at ~$150–$250, while a successful batch yields >22% Sea Net Margin.
- Future State with Live APIs Connected:
- Amazon SP-API
Product Fees API (getMyFeesEstimateForASIN) and Keepa package dimension history automatically populate exact FBA fulfillment fees and historical Buy Box prices.
Panel 2: Product Discovery & Zero-Key Competitor Review Miner
- API Endpoints:
GET /api/v1/discovery/sandbox-scan, POST /api/v1/discovery/evaluate-candidate, GET /api/v1/discovery/saved-candidates, POST /api/v1/discovery/saved-candidates/{asin}/toggle-bookmark
- SQL Table:
candidate_products
- What It Does in the System Today:
- Click "+ Paste Custom Product" to paste any real Amazon ASIN, Buy Box price, BSR, review count, star rating, factory COGS estimate, and raw 1-to-3 star customer reviews copied from an Amazon product page.
- The
ReviewDefectAnalyzerService scans those negative reviews for 6 structural defect categories (structural breakage, rust/corrosion, weak adhesives/magnets, warping/splintering, dimensional mismatch, missing accessories), calculates a deterministic 0–100 Opportunity Score, prescribes a specific Factory Engineering Fix, and saves the candidate to candidate_products.
- Click ☆ Bookmark to shortlist winners.
- What the Real-World Step Looks Like:
- You look for "vulnerable demand" on Amazon: products ranked BSR #2,000–#20,000 where customers are buying heavily despite a 3.6★–4.1★ rating because existing sellers ship cheap, flawed versions. By reading their 1-to-3 star reviews, you tell your factory to fix the exact defect (e.g., upgrading 0.8mm iron welds to 304 stainless steel) so your product launches with a permanent structural moat.
- Future State with Live APIs Connected:
- A scheduled weekly job queries the Keepa Product Finder API (
product & query endpoints) for ASINs matching your exact BSR/price/rating filters, pulls negative review snippets automatically, and populates candidate_products while you sleep.
Panel 2B: Alibaba / 1688 Supplier RFQ & Amazon Listing Launch Studio
- API Endpoints:
POST /api/v1/sourcing/generate-rfq/{asin}, POST /api/v1/listing/generate-pack/{asin}
- SQL Table:
product_launch_packs
- What It Does in the System Today:
- Click "RFQ & Listing Pack" on any candidate in Panel 2.
- Left Pane (Supplier RFQ Generator): Generates a complete B2B Request for Quotation (RFQ) message specifying your 18% EXW/FOB unit cost ceiling, 100-unit Air Test Batch vs. 500-unit Sea Batch pricing tiers, mandatory engineering upgrades from competitor defects, FNSKU barcode labeling, and 1.2m drop-test packaging requirements. Click "Copy B2B Supplier RFQ Message" to copy it to your clipboard.
- Right Pane (Amazon Listing & PPC Launch Pack): Generates a <200-character SEO Title, 5 benefit-driven bullet points that explicitly counter competitor complaints, backend search terms (<249 bytes), and Day-1 Exact Match PPC launch keywords.
- What the Real-World Step Looks Like:
- You paste the generated RFQ message directly into Alibaba Trade Messenger, WeChat, or your 1688 sourcing agent's portal to request quotes from 5–10 verified manufacturers. Later, when creating your product listing in Amazon Seller Central (
Catalog -> Add Products), you copy the generated Title, 5 Bullets, and Backend Keywords into your listing draft.
- Future State with Live APIs Connected:
- One click pushes the listing draft directly to Amazon Seller Central via the SP-API Listings Items API (
putListingsItem) in INACTIVE (draft) status and creates a paused Exact Match campaign via the Amazon Ads Sponsored Products API.
Panel 3: Supplier Quote Comparison & Bid Matrix
- API Endpoints:
GET /api/v1/sourcing/quotes, POST /api/v1/sourcing/quotes, POST /api/v1/sourcing/quotes/{id}/promote-to-mvp
- SQL Table:
supplier_quotes
- What It Does in the System Today:
- Click "+ Log New Supplier Quote" as factories reply to your RFQ with their MOQ, unit COGS, FNSKU prep fee, DDP Air batch freight cost, DDP Sea batch freight cost, and production lead times.
- Calculates the true All-In Air Landed Unit Cost, All-In Sea Landed Unit Cost (including 7.5% tariff), Total Upfront Air Batch Cash, and Air/Sea Net Margins, sorting factories from highest to lowest margin.
- Clicking "★ Select Winner → Create MVP & PO" atomically:
- Marks that supplier as the selected winner in
supplier_quotes.
- Creates/updates the SKU in your Active Store Catalog (
active_skus).
- Seeds a 30-Day MVP Launch Scorecard (
mvp_launch_batches).
- Drafts the initial Purchase Order (
purchase_orders) in AWAITING_APPROVAL status.
- What the Real-World Step Looks Like:
- Factories quote in confusing ways (some quote EXW without prep, others quote FOB or DDP). Logging their numbers into this matrix normalizes every quote onto an apples-to-apples landed margin basis so you never pick a "cheap" unit price that gets destroyed by freight or prep fees.
- Future State with Live APIs Connected:
- Inbound supplier quote emails/webhooks or CSV quote sheets from your freight forwarder auto-populate the bid matrix and attach freight forwarder live rate cards.
Panel 3B: Pre-Shipment Quality Control (ISO 2859-1 AQL 2.5) & Master Carton Compliance Gate
- API Endpoints:
GET /api/v1/quality/inspections, POST /api/v1/quality/inspections
- SQL Table:
quality_inspections
- What It Does in the System Today:
- Evaluates factory pre-shipment inspection results against international ISO 2859-1 General Inspection Level II (AQL 2.5 Major / AQL 4.0 Minor) sampling rules.
- Checks Drop Test, FNSKU Barcode Scannability, and Amazon FBA Master Carton Box Limits (rejecting or holding boxes exceeding 25.0 inches on any side or 50.0 lbs gross weight).
- Issues an objective verdict:
PASSED_RELEASE_70_PCT_BALANCE: Safe to wire the remaining 70% balance to the factory and authorize shipment.
CONDITIONAL_HOLD_REWORK_REQUIRED: Factory must repackage overweight cartons or rework defects before shipping.
REJECTED_DO_NOT_SHIP: Critical defects or unscannable FNSKU barcodes detected; withhold payment.
- What the Real-World Step Looks Like:
- Before wiring the final 70% payment to your Chinese supplier, you (or a $150 third-party inspector like QIMA / V-Trust, or your 1688 agent) inspect a random sample of units and measure the master shipping cartons. If a factory packs a 54-lb carton, Amazon FBA will fine you $25–$75 per box or refuse delivery—this gate catches it at the factory floor while you still hold 70% payment leverage.
- Future State with Live APIs Connected:
- Inspection reports from QIMA/V-Trust or 3PL receiving webhooks automatically post to
/api/v1/quality/inspections and block PO state transitions to IN_TRANSIT_TO_FBA unless verdict == PASSED_RELEASE_70_PCT_BALANCE.
Panel 3C: Customs HTS Tariff Optimizer & LCL Sea Freight CBM Consolidator
- API Endpoint:
POST /api/v1/customs/optimize-hts-and-cbm
- What It Does in the System Today:
- Recommends the specific US Harmonized Tariff Schedule (HTS) code for your product material category (
BAMBOO_WOOD, SILICONE_PLASTIC, STAINLESS_STEEL, TEXTILE_FABRIC, CERAMIC_GLASS, ELECTRONICS_LED), separating Base MFN Duty % from China Section 301 Tariff %, and calculates exact duty savings if sourced from a Non-Section-301 country (Vietnam/India/Mexico).
- Computes total Master Carton Cubic Meters (CBM) against the standard 2.000 CBM LCL Ocean Freight minimum billing floor.
- Tells you exactly how many Free Extra Units (
freeExtraUnitsFittingInPaidCbm) you can add to your factory order for $0 additional ocean freight cost to fill dead air inside your paid 2.000 CBM minimum allocation!
- What the Real-World Step Looks Like:
- Ocean LCL freight forwarders charge a 2.0 CBM minimum. If a 500-unit order is only 1.15 CBM, you are paying for 0.85 CBM of empty space. By increasing your order to ~560–800 units to hit 2.00 CBM, your ocean freight cost per unit drops dramatically.
- Future State with Live APIs Connected:
- Integrates with USITC HTS REST API and Flexport / Freightos Ocean LCL live rate APIs during PO generation.
Panel 3D: Regulatory Compliance, USDA Lacey Act / FDA & Brand Protection Vault
- API Endpoints:
GET /api/v1/compliance/records, POST /api/v1/compliance/records
- SQL Table:
sku_compliance_records
- What It Does in the System Today:
- Tracks mandatory US Customs & Amazon Product Compliance documentation per SKU:
- 19 U.S.C. 1304 Country of Origin Marking ("Made in China" permanently printed on every unit and master carton—mandatory to avoid a 10% US Customs marking penalty or seizure).
- USDA APHIS Lacey Act PPQ Form 505 (mandatory for bamboo/wood products).
- FDA 21 CFR Food-Contact / BPA-Free Lab Report (mandatory for kitchenware/food-contact items).
- UL / FCC / CPC Third-Party Safety Lab Certificates (mandatory for electronics/children's items).
- USPTO Trademark & Amazon Transparency 2D Serialization (protects your listing against counterfeit hijackers).
- Issues a Compliance Readiness Score (0–100) and a hard gate (
CLEARED_FOR_IMPORT_AND_FBA, CONDITIONAL_WARNING_IP_UNPROTECTED, or BLOCKED_MISSING_MANDATORY_CERTS).
- What the Real-World Step Looks Like:
- Competitors often trigger automated Amazon compliance sweeps during peak season. Having your factory's FDA 21 CFR, Lacey Act PPQ 505, or CPC lab test report on file before importing ensures US Customs clears your shipment in hours and Amazon Account Health approves your listing without interruption.
- Future State with Live APIs Connected:
- Syncs with Amazon SP-API Account Health / Compliance Requirements API to alert you immediately if Amazon requests a new safety certificate on any ASIN.
Panel 4: 30-Day MVP Launch Scorecard & Mathematical Go / No-Go Gate
- API Endpoints:
GET /api/v1/launch/scorecards, POST /api/v1/launch/scorecards, POST /api/v1/launch/scorecards/{sku}/execute-verdict
- SQL Table:
mvp_launch_batches
- What It Does in the System Today:
- Tracks your 100-unit Air Freight validation batch across Impressions, Ad Clicks, CTR %, Orders, Conversion Rate (CVR %), Daily Velocity, TACoS %, and Upfront Cash Recovered %.
- Issues a deterministic verdict:
SCALE_TO_SEA_FREIGHT ($\text{CVR} \ge 10\%$ and $\text{Velocity} \ge 3.0\text{ units/day}$): Click "🚢 Execute: Draft 500u Sea Freight PO" to automatically transition the SKU to Sea Freight landed costs (30% lower than air) and generate a 500-unit Sea PO in Panel 6.
KILL_AND_LIQUIDATE_AT_BREAKEVEN ($\ge 80\text{ clicks}$ and $\text{CVR} < 5\%$): Click "⚡ Execute: Slash SKU to Floor" to slash the active SKU's retail price in Panel 5 to its break-even liquidation floor and halt future reorders.
TUNE_MAIN_IMAGE_OR_PPC / COLLECTING_INITIAL_DATA: Tells you whether to fix the hero image (if CTR < 0.45%) or enroll in Amazon Vine (if CVR is 5%–10%).
- What the Real-World Step Looks Like:
- Emotion is the enemy of e-commerce. Instead of falling in love with a losing product or hesitating on a winner, you look at the first 14–30 days of real customer clicks and orders. Winners graduate to 500-unit Ocean Freight containers where margins jump from ~10% to >28%; losers get liquidated immediately to recycle ~80% of your capital into the next candidate.
- Future State with Live APIs Connected:
- Nightly sync with Amazon SP-API Sales & Traffic Business Reports and Amazon Ads Campaign Reports updates
mvp_launch_batches automatically and sends a Slack/Discord alert the moment a batch crosses the SCALE_TO_SEA_FREIGHT threshold.
Panel 4B: Working Capital, 30/70 Supplier Terms & Cash Flow Runway Gate
- API Endpoint:
GET /api/v1/finance/working-capital?bankroll={bankroll}&minReserve={minReserve}
- What It Does in the System Today:
- Aggregates live SQL data across
active_skus and purchase_orders.
- Models 30% upfront factory deposits vs. 70% pre-shipment balances, Active Transit POs locked, and Projected 30-Day Amazon Net Payouts (58% net disbursement after Amazon fees & ad reserve).
- Enforces a Treasury Safety Gate (
SAFE_TO_APPROVE_OPEN_POS, STAGE_30_70_SUPPLIER_TERMS, or BANKROLL_RESERVE_BREACH_RISK).
- What the Real-World Step Looks Like:
- Before clicking "Approve & Order" on a Purchase Order in Panel 6, you check Panel 4B to ensure that paying the 30% factory deposit today and the 70% balance upon production completion won't dip your bank account below your safety reserve while waiting on Amazon's 14-day settlement cycle.
- Future State with Live APIs Connected:
- Connects to Amazon SP-API Finances API (
listFinancialEventGroups) for exact pending settlement balances and Mercury/Plaid bank balances for live treasury gating.
Panel 5: Active Store SKU Catalog & Inline Stock / Velocity Editor
- API Endpoints:
GET /api/v1/procurement/skus, POST /api/v1/procurement/skus/{sku}/inventory, POST /api/v1/automation/run-catalog-cycle
- SQL Table:
active_skus
- What It Does in the System Today:
- Displays all active SKUs with inline editable inputs for Available FBA Units, Inbound Units, 7d / 30d Sales, and Retail Price ($).
- Clicking "Run 6-Hour Inventory Check Across All Active SKUs" runs the
SupplyChainOrchestratorService:
- Computes weighted daily velocity ($60\% \times 7\text{d avg} + 40\% \times 30\text{d avg}$).
- Computes Reorder Point ($\text{ROP} = \text{Velocity} \times (\text{Lead Time} + \text{Safety Stock})$).
- If stock $\le \text{ROP}$, drafts a new Purchase Order in
AWAITING_APPROVAL (while skipping duplicates if an open PO already exists).
- If Days of Supply $< 15\text{ days}$, automatically triggers a +12% Defensive Retail Price Hike to slow down velocity and protect organic keyword rank from a stockout.
- What the Real-World Step Looks Like:
- Running out of stock on Amazon is catastrophic—your Best Seller Rank (BSR) and organic keyword ranking collapse within 72 hours of hitting 0 inventory. This engine ensures you always reorder ahead of your factory + freight lead time and raises prices defensively if a shipment is delayed.
- Future State with Live APIs Connected:
- Runs automatically every 6 hours via
@Scheduled cron or AWS EventBridge, pulling live FBA inventory (getInventorySummaries) and order velocity (getOrderMetrics) from Amazon SP-API.
Panel 5B: Amazon FBA Storage Fee, Low-Inventory Surcharge & Q4 3PL Drip-Feed Optimizer
- API Endpoint:
POST /api/v1/storage/optimize-q4-and-ipi
- What It Does in the System Today:
- Computes your SKU's cubic-foot volume and evaluates three critical Amazon FBA inventory fee traps:
- Q4 Peak Storage Rate Surge (Oct–Dec): Amazon charges $2.40/cu.ft/month in Q4 vs. $0.87/cu.ft/month in Jan–Sep.
- Low-Inventory-Level Penalty (<28 Days of Supply): Flags if your stock drops below 28 days ($0.32–$0.89/unit surcharge).
- 180+ Day Aged Inventory Surcharge: Computes penalties on stagnant units ($1.50/cu.ft or $0.15/unit min).
- Calculates the Optimal 45-Day FBA Target Stock ("Goldilocks Zone"), recommends how many excess units to hold at your 3PL warehouse (@ $0.45/cu.ft) for drip-feeding into FBA, and computes your Monthly Q4 3PL Drip-Feed Savings ($) and IPI Score Health Band.
- What the Real-World Step Looks Like:
- Sending 500+ units directly into Amazon FBA in October/November causes massive Q4 storage fees. Instead, experienced sellers keep ~45 days of inventory inside FBA and hold the remaining master cartons at a cheap domestic 3PL ($0.45/cu.ft vs Amazon's $2.40/cu.ft), drip-feeding boxes into FBA as stock sells through.
- Future State with Live APIs Connected:
- Pulls Amazon SP-API FBA Inventory Age & Planning Reports (
GET_FBA_STORAGE_FEE_CHARGES_DATA and GET_FBA_INVENTORY_PLANNING_DATA) and automatically generates 3PL-to-FBA replenishment work orders whenever FBA stock approaches 32 days of supply.
Panel 6: Purchase Order State Machine & 3PL-to-FBA Label Handoff
- API Endpoints:
GET /api/v1/procurement/orders, POST /api/v1/procurement/orders/{id}/approve, POST /api/v1/automation/orders/{id}/auto-3pl-fba-handoff, POST /api/v1/procurement/orders/{id}/ship-to-fba, POST /api/v1/procurement/orders/{id}/close
- SQL Table:
purchase_orders
- What It Does in the System Today:
- Enforces a strict, auditable state machine:
AWAITING_APPROVAL $\rightarrow$ SUPPLIER_ORDERED $\rightarrow$ ARRIVED_AT_3PL $\rightarrow$ FBA_LABELS_GENERATED $\rightarrow$ IN_TRANSIT_TO_FBA $\rightarrow$ CLOSED (or REJECTED).
- Clicking "Simulate 3PL Arrival + Auto FBA Labels" executes the 1-step automated handoff: records the 3PL warehouse receipt, generates the Amazon FBA Inbound Shipment Plan + FNSKU/Carton PDF label bundle, and dispatches work instructions to the 3PL prep center.
- What the Real-World Step Looks Like:
- You approve the PO (Human-in-the-Loop capital control), pay the supplier via Alibaba Trade Assurance, track arrival at your freight forwarder/3PL prep center, generate FBA box labels in Seller Central (
Send to Amazon), and close the PO once Amazon checks the units into fulfillment centers.
- Future State with Live APIs Connected:
- When your 3PL WMS fires an
ASN_RECEIVED webhook, the system automatically calls Amazon SP-API Fulfillment Inbound v2024-03-20 (createInboundPlan, generatePlacementOptions, getLabels) and forwards the PDF carton labels to your 3PL via API with zero manual clicks.
Panel 6B: Dynamic Profit-First Buy Box Repricer & FBA Cubiscan Overcharge Auditor
- API Endpoints:
POST /api/v1/pricing/evaluate-reprice, POST /api/v1/pricing/audit-fba-overcharge
- What It Does in the System Today:
- Dynamic Buy Box Repricer: Evaluates your price, lowest competitor FBA price, days of supply, and landed costs to recommend an optimal price (
MATCH_COMPETITOR_BUY_BOX, HOLD_MARGIN_FLOOR_GUARD, DEFENSIVE_LOW_STOCK_SURGE_PLUS_12_PCT, AGED_INVENTORY_VELOCITY_DISCOUNT_MINUS_8_PCT, or PREMIUM_MONOPOLY_EXPANSION_PLUS_5_PCT) while never dropping below your hard minimum net margin floor.
- FBA Cubiscan Fee Discrepancy Auditor: Compares your verified packaging dimensions/weight against the FBA fee Amazon is actually billing you. If Amazon's warehouse Cubiscan mismeasured a stray packaging flap and bumped your product into a higher fee tier, it calculates the exact Per-Unit Overcharge ($), Total Historical Reimbursement Owed ($), and generates a Ready-to-Copy Seller Central Case Log Ticket.
- What the Real-World Step Looks Like:
- Competitors frequently start irrational price wars, and Amazon's warehouse scanners mismeasure ~5%–10% of FBA catalog items. The repricer stops you from selling at a loss during competitor price wars, and the Cubiscan auditor recovers hundreds or thousands of dollars in overcharged FBA fees via Seller Support reimbursement cases.
- Future State with Live APIs Connected:
- Listens to Amazon SP-API
ANY_OFFER_CHANGED EventBridge notifications for real-time repricing and audits SP-API GET_FBA_ESTIMATED_FBA_FEES_TXT_DATA reports weekly to flag Cubiscan overcharges automatically.
Panel 7: Nightly PPC Bleed-Protection & Zero-Key Seller Central Search Term CSV Importer
- API Endpoints:
POST /api/v1/ppc/evaluate-search-terms, POST /api/v1/ppc/import-csv
- SQL Table:
ppc_decision_logs
- What It Does in the System Today:
- Click "+ Paste Seller Central Search Term CSV" to paste raw rows from any Amazon Sponsored Products Search Term Report (CSV or TSV).
- Applies deterministic rules:
- Stop the Bleed (
ADD_NEGATIVE_EXACT): $\ge 10\text{ clicks}$ or $\ge \$10.00\text{ spend}$ with $0\text{ orders}$.
- Scale Winners (
PROMOTE_TO_EXACT_AND_RAISE_BID): $\ge 3\text{ orders}$ and $\text{ACoS} < 20\%$ (+10% bid).
- Protect Margin (
LOWER_BID_HIGH_ACOS): $\text{ACoS} > \text{Target Max ACoS}$ (-15% bid).
- Generates a downloadable
amazon_ads_bulk_operations_upload.csv file ready to upload directly into Seller Central Campaign Manager.
- What the Real-World Step Looks Like:
- In Seller Central (
Advertising -> Campaign Manager -> Measurement & Reporting -> Sponsored Ads Reports), you download your Search Term Report, paste it into Panel 7, download the generated Bulk Operations CSV, and upload it under Sponsored Ads -> Bulk Operations to negate all bleeding search terms and scale winners in 60 seconds.
- Future State with Live APIs Connected:
- Runs nightly at 2:00 AM via the Amazon Advertising API v3 (
/sp/targets/reports, /sp/negativeKeywords, /sp/keywords), negating bleed terms and adjusting bids autonomously.
Panel 7B: Customer Return Root-Cause Analyzer, Carrier-Damage Reimburser & Voice-of-the-Customer (VoC) Shield
- API Endpoints:
GET /api/v1/returns/audits, POST /api/v1/returns/audits
- SQL Table:
return_defect_audits
- What It Does in the System Today:
- Breaks down 30-day SKU returns into four buckets: Amazon-Fault Carrier/Warehouse Damage, Factory Manufacturing Defects, Listing Expectation / Size Mismatch, and Customer Remorse.
- Computes Total Return Rate %, NCX Defect Rate %, and Estimated Amazon-Fault Carrier Damage Reimbursement Owed ($) (
carrierDamagedUnits * 85% of retail price).
- Evaluates Voice of the Customer (VoC) Listing Suspension Risk (
HEALTHY_GREEN, ELEVATED_WATCH_YELLOW, CRITICAL_SUSPENSION_RISK_RED) and generates a targeted Corrective Action Plan (CAPA) so you fix listing or factory issues before Amazon suppresses your ASIN.
- What the Real-World Step Looks Like:
- If a SKU exceeds an 8% return rate or 5% NCX rate, Amazon slaps a "Frequently Returned Item" badge on your listing or suspends it until you submit a Root-Cause Plan of Action. Furthermore, Amazon often blames sellers for units crushed by UPS/Amazon delivery drivers (
CARRIER_DAMAGED)—auditing these lets you claim 85% net reimbursement when Amazon fails to auto-reimburse within 45 days.
- Future State with Live APIs Connected:
- Automatically ingests Amazon SP-API
GET_FBA_FULFILLMENT_CUSTOMER_RETURNS_DATA reports weekly, logs audits to return_defect_audits, and alerts you via Slack/Discord if any SKU enters ELEVATED_WATCH_YELLOW or CRITICAL_SUSPENSION_RISK_RED.
Panel 7C: Live Regulatory, Tariff & Fee Schedule Registry + Catalog "Rate Shock" Simulator
- API Endpoints:
GET /api/v1/policy/rates, POST /api/v1/policy/rates, POST /api/v1/policy/simulate-rate-shock
- SQL Table:
policy_rate_schedules
- What It Does in the System Today:
- Stores your live, editable benchmark rates in SQL (
CHINA_SECTION_301_TARIFF_PCT, FBA_SMALL_STD_BASE_FEE_USD, FBA_LARGE_STD_BASE_FEE_USD, FBA_Q4_PEAK_STORAGE_CUFT_USD, SEA_LCL_RATE_PER_CBM_USD, MIN_REQUIRED_SEA_MARGIN_PCT) along with each rate's reviewCadenceDays (14d for Freight, 30d for USITC HTS Tariffs, 90d for Amazon FBA Fee Schedules) and auditFreshnessStatus (FRESH_VERIFIED, APPROACHING_REVIEW_WINDOW, STALE_AUDIT_DUE).
- Includes a Regulatory & Fee "Rate Shock" Stress-Test Simulator: enter any sudden tariff hike (e.g.,
+17.5% China Section 301 hike), FBA fee increase (+$0.45/unit), or freight surge (+$0.35/unit) and immediately see:
- Pre-Shock vs. Post-Shock Net Profit & Margin %
- Exact Retail Price Increase (
+$X.XX) Required to Restore Your 22% Margin Floor (accounting for the fact that Amazon takes 15% referral fee on the price increase itself: $\text{NewPrice} = \frac{\text{TotalNonReferralCostsAfterShock}}{0.85 - \text{TargetMargin}}$).
- Exact Factory FOB Cost Reduction (
-$Y.YY) Required if you cannot raise retail price due to competitors.
- What the Real-World Step Looks Like:
- Instead of getting blindsided when Amazon announces its annual January FBA fee increase or when USTR raises Section 301 tariffs, you update the rate in
policy_rate_schedules and run the Rate Shock Simulator to know whether to raise your retail price by $1.50 or negotiate a $0.35 FOB discount with your supplier before your next PO.
- Future State with Live APIs Connected:
- Automatically polls the free public USITC HTS REST API (
https://hts.usitc.gov/reststop/search) monthly for tariff changes and Amazon SP-API Product Fees API (getMyFeesEstimateForASIN) weekly for FBA fee changes.
Panel 7D: Bi-Weekly Amazon Settlement Payout Reconciler, Hidden Fee Leakage Auditor & CPA Accounting Ledger
- API Endpoints:
GET /api/v1/ledger/settlements, POST /api/v1/ledger/settlements, GET /api/v1/ledger/export-cpa-csv
- SQL Table:
sku_settlement_ledgers
- What It Does in the System Today:
- Reconciles your bi-weekly Amazon Settlement Payouts per SKU: takes Gross Sales ($), Refund Deductions ($), Expected Amazon Fee/Unit ($) vs. Actual Deducted Amazon Fees ($), Storage/Placement Fees ($), PPC Ad Spend ($), FBA Reimbursements Credited ($), and Unit Landed COGS ($).
- Computes Net Amazon Bank Deposit ($), Total Landed COGS Sold ($), Realized Net Profit ($), Realized Net Margin %, and Hidden Fee Leakage ($) (
actualAmazonFeesDeductedUsd - expectedAmazonFeesUsd).
- Flags
ALERT_UNEXPLAINED_AMAZON_FEE_LEAKAGE whenever Amazon deducts $\ge \$25.00$ or $>2\%$ more in fees than your SKU's verified size tier should cost, or WARNING_MARGIN_COMPRESSION if realized margin drops below 22%.
- Includes a 1-Click Download CPA / QuickBooks / Tax CSV Journal button (
GET /api/v1/ledger/export-cpa-csv).
- What the Real-World Step Looks Like:
- Every 14 days when Amazon wires your disbursement to your bank account, you reconcile the settlement in Panel 7D to verify that what landed in your bank account minus the Landed COGS of units sold actually matches your projected unit economics—and export the clean CSV for your CPA or QuickBooks.
- Future State with Live APIs Connected:
- Automatically ingests Amazon SP-API
GET_V2_SETTLEMENT_REPORT_DATA_FLAT_FILE_V2 every 14 days, reconciles every SKU line item against active_skus and policy_rate_schedules, and triggers a Cubiscan Reimbursement claim whenever feeDiscrepancyLeakageUsd > 0.
Panel 7E: Geopolitical Tariff Horizon Radar, CBP Entry-Date Collision Detector & Inventory Front-Loading Arbitrage (geopolitical_tariff_events table)
- API Endpoints:
GET /api/v1/geopolitics/events, POST /api/v1/geopolitics/events, POST /api/v1/geopolitics/evaluate-po-horizon
- SQL Table:
geopolitical_tariff_events
- What It Does in the System Today:
- Tracks upcoming political & regulatory tariff changes (such as USTR Federal Register 60-day Section 301 tariff notices or Section 321 De Minimis restrictions) before they take effect (
daysUntilEffective, currentDutyPct, proposedDutyPct, enactmentProbabilityPct).
- CBP Customs Entry-Date Collision Detector: Under US Customs law (19 CFR § 141.68), the tariff rate you pay is based on the day your vessel enters the US port of entry, NOT the day you placed your Purchase Order! Because factory production (
~22 days) + ocean transit (~32 days) takes 54+ days, a tariff hike taking effect in 60 days will hit any PO placed more than 6 days from today (COLLISION_ARRIVES_AFTER_TARIFF_HIKE).
- Calculates the Last Safe Day to Place PO (
lastSafeDayToPlacePoFromToday) to clear US Customs before the hike, and computes Front-Loading Arbitrage Net Savings ($): how much cash you save by front-loading extra units today and holding them in a US 3PL ($0.45/cu.ft/mo) vs. paying the higher tariff in 60 days.
- What the Real-World Step Looks Like:
- When a political event or USTR 60-day public comment notice is published in the Federal Register, you log the proposed tariff and effective countdown in Panel 7E and run the PO Horizon Evaluator. If your
netFrontLoadingArbitrageSavingsUsd is positive (e.g., saving +$271.50 in customs duties minus $8.10 in 3PL storage = +$263.40 net savings), you place your PO immediately before lastSafeDayToPlacePoFromToday so your container clears Long Beach before the tariff goes live.
- Future State with Live APIs Connected:
- Automatically monitors Federal Register REST API (
https://www.federalregister.gov/api/v1/documents.json filtered by agency=trade-representative and customs-and-border-protection) daily to detect 30/60/90-day USTR tariff notices and alert you to front-load affected SKUs.
Panel 7F: Global Supply Chain Blackout Calendar (Chinese New Year / Golden Week / Q4 Peak) & Lead-Time Buffer Adjuster (global_supply_calendar_events table)
- API Endpoints:
GET /api/v1/calendar/events, POST /api/v1/calendar/evaluate-blackout-buffer
- SQL Table:
global_supply_calendar_events
- What It Does in the System Today:
- Tracks predictable global factory and port blackout windows (
CNY-FACTORY-SHUTDOWN, CHINA-GOLDEN-WEEK-OCT, AMAZON-Q4-FBA-CHECKIN-RUSH) along with their exact additionalProductionDelayDays and additionalFreightOrFbaDelayDays.
- Evaluates any SKU's current stock against the Blackout-Adjusted Reorder Point (
normalTotalLeadTimeDays + additionalBlackoutDelayDays + safetyStockDays). Even when a SKU looks healthy under normal 52-day lead times, the engine flags URGENT_ORDER_IMMEDIATELY_BEFORE_SHUTDOWN if the 35-day Chinese New Year shutdown will cause a stockout before the post-holiday vessel arrives, and prescribes the exact Pre-Blackout Pull-Forward Order Quantity.
- What the Real-World Step Looks Like:
- Every November/December (45–60 days before Chinese New Year), factories in Ningbo, Shenzhen, and Yiwu stop accepting pre-holiday orders, close for 3–4 weeks, and take 2 weeks post-holiday to re-train assembly workers. Panel 7F tells you exactly how many extra units to order before the factory cutoff so your FBA listing stays in stock all through February and March while competitors stock out.
- Future State with Live APIs Connected:
- Automatically injects the blackout delay buffer into the 6-hour
SupplyChainOrchestratorService whenever daysUntilEventStarts <= 60.
Panel 7G: Amazon FBA Inbound Shipment Shortage, Lost-in-Warehouse Reconciler & BOL Claim Engine (fba_inbound_discrepancies table)
- API Endpoints:
GET /api/v1/discrepancy/shipments, POST /api/v1/discrepancy/shipments
- SQL Table:
fba_inbound_discrepancies
- What It Does in the System Today:
- Compares
unitsShippedFrom3pl against unitsCheckedInByAmazon for each FBA Inbound Shipment ID (FBA18X...).
- Computes
missingShortageUnits, calculates Estimated Net Reimbursement Owed ($) (missingShortageUnits * retailPrice * 85%), checks whether both your Signed Bill of Lading (BOL) / Proof of Delivery (POD) and Factory Commercial Invoice are on file, and enforces Amazon's strict 60-Day FBA Inbound Reconciliation Window (READY_TO_FILE_REIMBURSEMENT_CLAIM vs. BLOCKED_MISSING_POD_OR_INVOICE_DOCS vs. EXPIRED_PAST_60_DAY_WINDOW).
- Generates a ready-to-copy Seller Central Inbound Shipment Discrepancy Claim Packet.
- What the Real-World Step Looks Like:
- Amazon receiving docks (
ONT8, CLT2, FTW1) routinely miscount 1–5% of inbound cartons. When a shipment closes with 24 units missing ($571.00 owed), you open Seller Central (Inventory -> Shipments -> Contents -> Reconcile), upload your factory Commercial Invoice and carrier-stamped POD, and paste the claim text generated by Panel 7G before the 60-day window expires.
- Future State with Live APIs Connected:
- Automatically polls Amazon SP-API Fulfillment Inbound API v2024-03-20 (
listShipmentItems) daily as shipments transition to CLOSED and alerts you whenever QuantityShipped > QuantityReceived.
Panel 7H: Buy Box Hijacker, Counterfeit Seller Monitor & Brand Registry Cease-and-Desist Engine (buybox_hijacker_incidents table)
- API Endpoints:
GET /api/v1/hijacker/incidents, POST /api/v1/hijacker/incidents
- SQL Table:
buybox_hijacker_incidents
- What It Does in the System Today:
- Tracks unauthorized 3rd-party sellers ("hijackers") who attach to your private-label ASIN at an undercut price and steal your Buy Box share.
- Calculates Daily Revenue Bleed ($/day) (
normalDailyUnitVelocity * ourRetailPrice * (100 - ourCurrentBuyBoxWinPct) / 100), checks USPTO Brand Registry and Amazon Transparency 2D status, tracks your Test-Buy Order ID (114-...), and generates a dual Formal Legal Cease & Desist Notice + Amazon Brand Registry Counterfeit Takedown Complaint.
- What the Real-World Step Looks Like:
- If you launch a SKU before enabling Amazon Transparency 2D serialization and a counterfeit seller jumps on your listing at $18.99 (dropping your Buy Box win rate from 99% to 38%), you immediately place an expedited Test Buy from the hijacker's storefront, log the Order ID in Panel 7H, send the generated Cease & Desist via Buyer-Seller Messaging, and file the Brand Registry Counterfeit Test-Buy report once the knockoff arrives.
- Future State with Live APIs Connected:
- Subscribes to Amazon SP-API
ANY_OFFER_CHANGED EventBridge notifications, triggering an instant Slack/Discord alert within 30 seconds if NumberOfOffers > 1 on any of your private-label ASINs.
Panel 7I: Multi-Currency Supplier FX (USD/CNY) Fluctuation Optimizer & Payment Rail Fee Arbitrage (fx_supplier_hedges table)
- API Endpoints:
GET /api/v1/fx/hedges, POST /api/v1/fx/evaluate
- SQL Table:
fx_supplier_hedges
- What It Does in the System Today:
- Compares the baseline
USD/CNY exchange rate when your supplier originally quoted your FOB price (e.g., 6.9500) against the current live spot USD/CNY rate (e.g., 7.2600).
- Calculates the Implied Fair USD FOB/Unit (
quotedUsdFob * baselineRate / spotRate) and exact FX Negotiation Savings ($) you can demand from your factory when the US Dollar strengthens against the RMB.
- Compares traditional Bank SWIFT Wire Fees (
2.8% FX spread + $35 wire fee) against Fintech Local CNH Rails (0.35% via Airwallex / Wise Business / LianLian) to compute Payment Rail Arbitrage Savings ($).
- What the Real-World Step Looks Like:
- Chinese factories pay all raw materials and labor in RMB (
CNY), so when the US Dollar strengthens from 6.95 to 7.26 (+4.4%), the factory earns an extra 4.4% windfall on your USD invoice unless you ask for an FX-indexed price adjustment—and paying via a traditional US bank wire wastes another ~2.8% in hidden bank FX spreads compared to a fintech multi-currency account.
- Future State with Live APIs Connected:
- Automatically fetches live
USD/CNH spot rates daily from the European Central Bank / OpenExchangeRates API and Airwallex FX Quote API before every PO deposit or balance wire.
- API Endpoints:
GET /api/v1/promotions/simulations, POST /api/v1/promotions/simulate
- SQL Table:
promo_deal_simulations
- What It Does in the System Today:
- Simulates promotional campaigns combining Clip Coupons (%), Prime Exclusive Discounts (PED %), and Subscribe & Save (%), plus Amazon's
$0.60 per-redemption coupon clip fee.
- Catastrophic Discount Stacking Guardrail: If
couponsDisabledDuringPrimeDeal = false while both a Clip Coupon (e.g., 15%) and Prime Exclusive Discount (20%) are active (+ 5% Subscribe & Save), Amazon stacks all three discounts (40% total off!)—causing you to sell out your inventory at a massive per-unit loss! Panel 7J flags BLOCKED_DISCOUNT_STACKING_LOSS_TRAP before you launch the promo and computes the exact Velocity Lift Multiplier (requiredVelocityMultiplierToBreakEvenOnTotalProfit) needed for a valid promo to generate more total net profit dollars than full-price sales.
- What the Real-World Step Looks Like:
- Before scheduling any Prime Day, Black Friday, or clip coupon in Seller Central (
Advertising -> Coupons / Prime Exclusive Discounts), you run the campaign in Panel 7J to verify that multiple promotions cannot stack and that your post-promo net profit per unit remains solidly positive.
- Future State with Live APIs Connected:
- Audits active promotions before every Prime Deal event to ensure overlapping clip coupons are paused automatically.
Panel 7K: Dimensional Weight (Dim-Weight) & FBA Size-Tier Packaging Trim Optimizer (packaging_optimization_audits table)
- API Endpoints:
GET /api/v1/packaging/audits, POST /api/v1/packaging/audits
- SQL Table:
packaging_optimization_audits
- What It Does in the System Today:
- Audits each SKU's retail packaging dimensions (
L x W x H in inches) and unit weight (grams) against Amazon's Dimensional Weight divisor (139) and FBA size-tier boundaries (SMALL_STANDARD requires shortest side $\le 0.75"$, median $\le 12"$, longest $\le 15"$, and weight $\le 16\text{ oz}$).
- Detects when shaving just
0.20"–0.75" off a retail gift box or switching to vacuum-sealed poly packaging drops a SKU from LARGE_STANDARD (~$4.15/unit) down to SMALL_STANDARD (~$3.27/unit), saving +$0.88/unit (+$3,168/year on 3,600 units) permanently.
- What the Real-World Step Looks Like:
- Chinese factories default to generic oversized stock cardboard boxes with air gaps inside. Before approving mass-production dielines, you run your sample box dimensions in Panel 7K and instruct the factory packaging engineer to trim the box height by
0.35" so every single unit ships in the lower FBA fee tier for the life of the product.
- Future State with Live APIs Connected:
- Automatically compares SP-API
Catalog Items API package dimensions against FBA tier thresholds and flags any SKU within 0.75" of a lower size tier.
Panel 7L: Multi-Channel Fulfillment (MCF) & Off-Amazon (Shopify / TikTok Shop / Walmart) Arbitrage Engine (mcf_channel_evaluations table)
- API Endpoints:
GET /api/v1/multichannel/evaluations, POST /api/v1/multichannel/evaluations
- SQL Table:
mcf_channel_evaluations
- What It Does in the System Today:
- Compares your net profit per unit on Amazon FBA (
15% referral fee + standard FBA fee) against selling the exact same unit on Shopify DTC (2.9% Stripe fee + Amazon MCF blank-box fulfillment), TikTok Shop (6.0% fee + MCF), or Walmart Marketplace (WFS).
- Calculates the exact Per-Unit Profit Advantage vs. Amazon FBA (
profitAdvantageVsAmazonFbaUsd) and issues a channel expansion verdict (EXPAND_CHANNEL_HIGHER_UNIT_PROFIT_THAN_AMAZON).
- What the Real-World Step Looks Like:
- Once your inventory is sitting inside Amazon's warehouses, Amazon's Multi-Channel Fulfillment (MCF) program lets you ship orders placed on your Shopify store or TikTok Shop using unbranded brown boxes from your existing FBA stock—saving up to
9%–12% in marketplace referral fees while diversifying your revenue beyond Amazon.
- Future State with Live APIs Connected:
- Connects Shopify / TikTok Shop orders directly to Amazon SP-API
Fulfillment Outbound API (createFulfillmentOrder) for 100% automated blank-box 3-day fulfillment.
Panel 7M: Automated Supplier SLA, Defect Clawback & Credit Memo Ledger (supplier_clawback_credits table)
- API Endpoints:
GET /api/v1/clawback/credits, POST /api/v1/clawback/credits
- SQL Table:
supplier_clawback_credits
- What It Does in the System Today:
- Combines defective units discovered in pre-shipment AQL inspections (
quality_inspections) and customer returns (return_defect_audits) with factory late delivery delays beyond your Purchase Order SLA (> 5 days late).
- Calculates Defect COGS + Amazon Return Processing Fee Recovery ($) plus Late SLA Penalty & 50% Emergency Air Bridge Recovery ($), generating a formal Supplier Credit Memo Notice to deduct directly from the
70% balance wire on your next Purchase Order.
- What the Real-World Step Looks Like:
- Instead of quietly absorbing the cost of factory-defective returns or emergency air freight when a factory misses its production deadline by 9 days, you attach the itemized Credit Memo from Panel 7M to your next PO invoice and deduct
$449.60 from the final wire transfer.
- Future State with Live APIs Connected:
- Automatically links
return_defect_audits and quality_inspections to open purchase_orders, reducing the net wire payout amount in Panel 5.
Panel 7N: Portfolio Exit Valuation, Brand Acquisition M&A Scorecard & SDE Multiple Maximizer (brand_exit_valuations table)
- API Endpoints:
GET /api/v1/valuation/valuations, POST /api/v1/valuation/valuations
- SQL Table:
brand_exit_valuations
- What It Does in the System Today:
- Calculates your live Enterprise Brand Exit Valuation ($) based on Trailing 12-Month (TTM) Seller's Discretionary Earnings (
SDE) multiplied by a deterministic M&A Valuation Multiple (2.50x to 4.25x), plus 100% of Sellable Inventory at Landed Cost ($).
- Evaluates the 5 institutional M&A multiple drivers prized by e-commerce aggregators and SBA/private equity buyers:
- Net SDE Margin $\ge 25\%$ (
+0.45x multiple expansion)
- Organic Sales Share $\ge 65\%$ (
+0.40x low PPC dependency)
- Diversified Hero SKU Count ($\ge 3$ SKUs) (
+0.35x)
- USPTO Brand Registry + Transparency 2D Anti-Counterfeit Moat (
+0.30x)
- Dual-Source Backup Suppliers Verified (
+0.25x)
- What the Real-World Step Looks Like:
- E-commerce FBA brands are liquid digital assets that sell on marketplaces like Empire Flippers, Quiet Light, and Website Closers for
2.5x–4.25x annual net profit (SDE) plus inventory at cost. Panel 7N shows how scaling from 2 Hero SKUs ($55.5k SDE @ 3.90x = $234,850 exit) to 5 Hero SKUs ($192.2k SDE @ 4.25x = $870,850 exit) compounds both annual cash flow and the exit multiple simultaneously.
- Future State with Live APIs Connected:
- Automatically pulls Trailing 12-Month SDE from
sku_settlement_ledgers (Panel 7D) and live inventory value from active_skus (Panel 5) to display a real-time M&A data room valuation.
Panel 7O: Automated Competitor Price-War, Stockout & Review Collapse Radar (competitor_anomaly_radars table)
- API Endpoints:
GET /api/v1/competitor/anomalies, POST /api/v1/competitor/anomalies
- SQL Table:
competitor_anomaly_radars
- What It Does in the System Today:
- Monitors your top competitors on each keyword for 3 critical market anomalies:
- Competitor Stockout Imminent ($\le 15$ units left): Recommends raising your retail price by
+8.00% and boosting PPC conquest bids by +25.00% to capture their organic rank while their listing goes dark.
- Competitor Quality Collapse ($\le 3.70\star$ recent rating): Recommends launching an ASIN-Targeting Product Display PPC campaign (
+30.00% bid boost) directly on their product page showing your superior structural engineering.
- Competitor Panic Liquidation ($\le -20.00\%$ price drop): Flags
COMPETITOR_PANIC_LIQUIDATION_DO_NOT_FOLLOW_DOWN so you hold your price (0.00% change) and temporarily trim PPC (-15.00%) instead of getting dragged into a margin-destroying price war while a failing seller liquidates their last batch.
- What the Real-World Step Looks Like:
- Most sellers panic when a competitor drops their price by 25%, matching them down and destroying their own profit margin—even when that competitor is simply liquidating 140 remaining units before exiting the niche. Conversely, when a top competitor runs low on stock before Chinese New Year, you can raise your price by
$2.00/unit and still win the Buy Box and #1 organic spot.
- Future State with Live APIs Connected:
- Polls the Keepa Product API daily for competitor stock counts, Buy Box price deltas, and 30-day review rating velocity.
Panel 7P: US Customs Duty Drawback (19 U.S.C. § 1313) & Export Tax Recovery Engine (customs_duty_drawbacks table)
- API Endpoints:
GET /api/v1/drawback/claims, POST /api/v1/drawback/claims
- SQL Table:
customs_duty_drawbacks
- What It Does in the System Today:
- Tracks imported inventory (by CBP Form 7501 Entry Summary Number) that is subsequently exported outside the United States via Amazon NARF (Remote Fulfillment with FBA to Canada & Mexico), exported to UK/EU, or returned/destroyed as defective merchandise.
- Under 19 U.S.C. § 1313(j) (Unused Merchandise Drawback) and § 1313(c) (Rejected Merchandise), US Customs and Border Protection (CBP) refunds 99% of all Base MFN Duties and Section 301 China Tariffs (
10.7%–30.3%) paid upon original US import when those units are exported within 5 years of entry!
- Computes Gross Duties Paid on Exported Units ($), 99% Recoverable CBP Duty Drawback ($), 12% Drawback Broker Filing Fee ($), and Net Cash Refund Owed ($).
- What the Real-World Step Looks Like:
- If you enable Amazon's free NARF program (allowing Canadian and Mexican shoppers to buy from your US FBA inventory), 10%–20% of your sales may ship across the border. You paid 28.2% US China tariffs when those units entered Los Angeles—and under 19 U.S.C. § 1313, you can file CBP Form 7551 through an automated drawback broker (like Charter Brokerage or Paxos/Flexport Drawback) to recover 99% of those tariffs in cash!
- Future State with Live APIs Connected:
- Automatically matches Amazon SP-API
Fulfillment Customer Shipment Sales Report (CA/MX destination country codes) against your customs broker's CBP Form 7501 entry records.
Panel 7Q: Automated Product Bundle, Virtual Multipack & AOV Expansion Simulator (virtual_bundle_simulations table)
- API Endpoints:
GET /api/v1/bundles/simulations, POST /api/v1/bundles/simulations
- SQL Table:
virtual_bundle_simulations
- What It Does in the System Today:
- Simulates Physical Pre-Packed 2-Packs (
PHYSICAL_PREPACKED_2PACK_IN_1_BOX) and Amazon Virtual Brand Bundles (AMAZON_VIRTUAL_BRAND_BUNDLE) combining either two identical units or two complementary SKUs (SKU-BAMBOO-TRAY-01 + SKU-SILICONE-MAT-02).
- Quantifies two massive unit-economics advantages of bundling:
- Single PPC Click Amortization: You pay for only ONE Sponsored Products click (
~$3.50/order) on a $46.99 bundle order instead of paying $3.50 twice ($7.00 total) to sell two separate $27.99 orders.
- Single FBA Pick-and-Pack Fee (Pre-Packed 2-Pack): A pre-packed 2-pack pays one
$4.55 Large Standard FBA fee instead of two separate $3.25 fees ($6.50 total), lifting net profit per order from $11.89 to $21.59 (+$9.70/order profit lift, 45.95% net margin).
- What the Real-World Step Looks Like:
- Once your hero SKU is live, you can create a Virtual Bundle in Seller Central (
Brands -> Virtual Bundles) in 5 minutes with zero extra inventory or packaging changes—Amazon automatically pulls 1 unit of SKU A + 1 unit of SKU B from your existing FBA stock when a customer buys the bundle. For your next Sea PO, you instruct the factory to pack 20% of units as a physical 2-pack variation to capture the single-FBA-fee savings.
- Future State with Live APIs Connected:
- Publishes Virtual Bundle ASINs and variation relationships via SP-API
Listings Items API.
- API Endpoints:
GET /api/v1/system/cutover-checks, POST /api/v1/system/cutover-checks, GET /api/v1/system/export-backup-manifest, GET /api/v1/system/export/tax-pack, GET /api/v1/system/export/cbp-7551-dossier, GET /api/v1/system/export/due-diligence-dataroom, GET /api/v1/system/export/manifest
- SQL Table:
system_cutover_checks
- What It Does in the System Today:
- Tracks each external integration subsystem (Amazon SP-API LWA, Amazon Advertising API, Keepa Product Finder API, US 3PL WMS Webhook, and HITL Slack/Discord Webhook), showing its required environment variable (
SP_API_LWA_CLIENT_SECRET, etc.), verifying that its $0 Zero-Key Fallback Workflow is 100% operational today, and allowing you to toggle each integration to PRODUCTION_API_CONNECTED as you add live credentials.
- Provides a 1-Click Full System JSON Snapshot Exporter (
⬇ Export Full System Backup Manifest) that downloads a timestamped JSON manifest of your system configuration and cutover readiness.
- Generates an enterprise-grade CPA Tax Pack CSV (
/api/v1/system/export/tax-pack) structured across 5 core compliance sections: IRC § 471 & § 263A ending inventory capitalization, catalog landed margins, 19 U.S.C. § 1313 duty drawbacks, FBA shipment discrepancy reimbursements, and CSCO capital forecasts.
- Generates a formal CBP Form 7551 Customs Duty Drawback Claim Dossier (
/api/v1/system/export/cbp-7551-dossier) complete with Commercial Invoice, Packing List, and AES-ITN proof of exportation schedules.
- Bundles a comprehensive M&A Due Diligence Data Room (
/api/v1/system/export/due-diligence-dataroom) ZIP archive containing system backup manifest, CPA tax pack, customs drawback dossier, brand exit valuations, and SKU compliance vault records.
- What the Real-World Step Looks Like:
- You can run the entire business in
$0 Zero-Key Sandbox/Manual Mode during product discovery, supplier sourcing, and your first 100-unit MVP batch. Once your first SKU is generating steady daily cash flow, you use Panel 7R as your step-by-step checklist to plug in live API keys one subsystem at a time without any downtime.
Panel 7S: Amazon AWD (Amazon Warehousing & Distribution) vs. Private 3PL Staging Arbitrage (awd_staging_evaluations table)
- API Endpoints:
GET /api/v1/awd/evaluations, POST /api/v1/awd/evaluations
- SQL Table:
awd_staging_evaluations
- What It Does in the System Today:
- Compares the total cost of staging bulk reserve cartons in Amazon AWD ($0.48/cu.ft./month storage + $1.00/cu.ft. inbound auto-replenishment transport) vs. private 3PL warehouse pallet storage ($38/pallet/mo + SPD forwarding fees).
- Explicitly accounts for the 100% waiver of Amazon FBA Low-Inventory-Level Fees ($0.32–$1.11/unit) granted automatically when SKUs are auto-replenished from AWD.
- What the Real-World Step Looks Like:
- When shipping a 40ft container from Shanghai, you can split your inventory: send 300 units into active FBA and route the remaining 1,700 reserve units directly into an Amazon AWD facility (e.g., IUSJ in California) to lock in low $0.48 storage and guarantee you never pay low-inventory surcharges.
- Future State with Live APIs Connected:
- Automatically submits AWD Inbound Shipments via Amazon SP-API AWD Inbound API (
createAwdInboundShipment).
Panel 7T: Subscribe & Save (SnS) Retention & LTV Margin Simulator (sns_retention_simulations table)
- API Endpoints:
GET /api/v1/sns/simulations, POST /api/v1/sns/simulations
- SQL Table:
sns_retention_simulations
- What It Does in the System Today:
- Models customer retention, 15% referral fee savings on seller discounts, and customer lifetime value (LTV) across
0%, 5%, and 10% seller-funded SnS tiers.
- Highlights that while order #1 incurs an acquisition CAC, repeat subscription deliveries incur $0.00 PPC ad spend, dramatically multiplying total customer profit.
- What the Real-World Step Looks Like:
- For consumable or replenishable products (e.g., coffee filters, silicone baking sheets, supplements), you enable 5% SnS in Seller Central to earn the Subscribe & Save search filter badge, which lifts organic conversion by ~15% and locks in repeat orders.
- Future State with Live APIs Connected:
- Integrates with Amazon SP-API
FBA Subscribe & Save API to pull live active subscriber counts and cohort churn rates.
Panel 7U: Aged Inventory Surcharge (181–365+ Day) & Disposition Optimizer (aged_inventory_liquidations table)
- API Endpoints:
GET /api/v1/liquidation/evaluations, POST /api/v1/liquidation/evaluations
- SQL Table:
aged_inventory_liquidations
- What It Does in the System Today:
- Evaluates slow-moving inventory facing aged storage penalties ($1.50/cu.ft. at 181 days, escalating to $6.90/cu.ft. at 365+ days).

Physical Purchase Order State Machine, SLA Watchdogs & Escalation Control
1. State Machine Classification: Transitional vs. True Terminal States
The Purchase Order lifecycle is governed by a strict Finite State Machine. Every order exists in one of three functional tiers:
┌──────────────────────────────────────────────────────────────────────────────────┐
│ PURCHASE ORDER STATE TIERS │
├──────────────────────┬─────────────────────────┬─────────────────────────────────┤
│ Tier │ States │ Characteristics │
├──────────────────────┼─────────────────────────┼─────────────────────────────────┤
│ 1. Initiation │ DRAFT_PO, │ Unfunded; awaiting human │
│ │ AWAITING_APPROVAL │ founder authorization │
├──────────────────────┼─────────────────────────┼─────────────────────────────────┤
│ 2. In-Flight │ SUPPLIER_ORDERED, │ Active physical transit; │
│ (Transitional) │ CONDITIONAL_HOLD, │ subject to automated SLA │
│ │ ARRIVED_AT_3PL, │ watchdogs and quality gates │
│ │ FBA_LABELS_GENERATED, │ │
│ │ IN_TRANSIT_TO_FBA │ │
├──────────────────────┼─────────────────────────┼─────────────────────────────────┤
│ 3. Terminal │ CLOSED │ Terminal Success (Units live) │
│ (Immutable) ├─────────────────────────┼─────────────────────────────────┤
│ │ REJECTED / CANCELLED │ Terminal Abort (Capital recovered)│
└──────────────────────┴─────────────────────────┴─────────────────────────────────┘
2. Deep Dive: Transitional Holding States (What Picks Them Back Up?)
A. CONDITIONAL_HOLD (Not a Terminal State)
- Why It Happens: The Pre-Shipment Inspection (PSI) detected defect rates exceeding ISO 2859-1 Level II AQL 2.5/4.0 limits (or drop test failure), but below the catastrophic 100% rejection ceiling. 70% balance payment is frozen in escrow.
- The Remediation Window: The factory is legally contractually bound to execute 100% rework on defective units within 7–10 calendar days at their expense.
- What Picks It Back Up:
- Re-Inspection (Re-PSI) Upload: The third-party inspector reinspects the reworked batch and logs a new inspection report via
POST /api/v1/quality/inspections.
- Pass Branch: If the re-inspection passes (
PASSED_RELEASE_70_PCT_BALANCE), the PO transitions back to SUPPLIER_ORDERED (cleared for departure) and releases the 70% wire.
- Fail Branch: If the supplier refuses rework or fails the second inspection, the founder triggers one-click cancellation, transitioning the PO to the true terminal state:
REJECTED, and files an Alibaba Trade Assurance / insurance clawback memo via POST /api/v1/clawbacks/calculate.
B. ARRIVED_AT_3PL $\rightarrow$ FBA_LABELS_GENERATED (Not a Terminal State)
- Why It Happens: Master cartons have been unloaded, deconsolidated from the ocean container, and scanned into the 3PL Carson staging facility (
threePlReceiptId generated).
- What Picks It Back Up:
- Automated SP-API Handoff:
SupplyChainOrchestratorService.automate3plArrivalAndFbaLabelHandoff catches the 3PL receiving webhook, calls Amazon SP-API Fulfillment Inbound v2024 to generate the inbound shipment plan, and downloads thermal FNSKU barcodes and 4x6" master carton box labels.
- WMS Dispatch: The label bundle is automatically uploaded into the 3PL's warehouse management system (WMS).
- Carrier BOL Pickup: Once 3PL warehouse staff affixes the labels, the Amazon Partnered Carrier (or LTL freight line) scans the bill of lading (BOL). The carrier milestone webhook dispatches
markShippedToFba(poId, carrierTrackingNumber), automatically advancing the order to IN_TRANSIT_TO_FBA.
- Terminal Closure: When Amazon FC staff scans the cartons into sellable inventory at the dock (ONT8/GYR3), the inbound shipment
RECEIVING_COMPLETED webhook triggers closeCompletedOrder(poId), landing the order in its true terminal state: CLOSED.
3. Automated SLA Watchdog & Ghost-Supplier Circuit Breakers
To guarantee no purchase order ever waits indefinitely:
| Lifecycle Trigger |

Panel 6CAL: Closed-Loop Forecast vs. Actual Calibration, HITL Approval Gate & 8-SKU Chaos Benchmark (/api/v1/calibration)
- API Endpoints:
POST /api/v1/calibration/evaluate
GET /api/v1/calibration/sample?scenario=CUBISCAN_AND_PPC_DRIFT
GET /api/v1/calibration/reconcile/{sku} (Live DB join across sku_settlement_ledgers + candidate_products)
POST /api/v1/calibration/propose (Stages a PENDING_APPROVAL policy rate adjustment without mutating live rates)
POST /api/v1/calibration/proposals/{id}/decision?action=APPROVE|REJECT (Founder sign-off applying or dismissing the staged proposal)
POST /api/v1/calibration/portfolio-benchmark (8-SKU Sandbox Chaos & Calculator Verification Suite)
- SQL Table:
forecast_calibration_audits
- What It Does in the System Today:
- Reconciles Ex-Ante Pre-Launch Forecasted Unit Economics against Ex-Post Realized Settlement & 3PL Actuals across 6 deterministic cost buckets.
- Human-in-the-Loop (HITL) Calibration Approval Gate: Staging a calibration proposal (
POST /propose) never mutates your global policy rates automatically. Instead, it creates a PENDING_APPROVAL record and dispatches a Discord approval card so you can Approve (if the fee/tariff shift is permanent) or Reject (if it was a one-off anomaly like an Amazon Cubiscan error that should be disputed via Panel 7AI instead).
- 8-SKU Sandbox Chaos Benchmark Suite: Injects synthetic operational friction across 8 catalog cohorts and verifies 100.00% penny-exact leakage detection.
Panel 6RDY: Pre-Flight Production Readiness Inspector, Clean-Slate Mode & Seller Central TSV Importer (/api/v1/system)

- What It Does in the System Today:
- Clean-Slate Production Mode: On Day 1 when launching your first real SKU, click 🧹 Purge Demo Data (Clean Slate) in Panel
6RDY (or set DEMO_SEED_ENABLED=false in .env) so fake demo items (B09SPICE01, ELEC-CHARGER-65W) are wiped and never re-seeded into your real accounting ledgers.
- Day-1 Seller Central Flat-File V2 Settlement TSV/CSV Importer: While waiting 1–3 weeks for Amazon to approve your production SP-API developer credentials, download your bi-weekly Flat-File V2 Settlement
.tsv from Seller Central and paste/import it in Panel 6RDY to run full fee reconciliation and CPA journal CSV exports on Day 1.
- Token-Bucket Rate Limiter (
ExternalApiRateLimiter): Enforces burst/restore quotas and honors HTTP 429 Retry-After and x-amzn-RateLimit-Limit headers across SP-API and Keepa.

- Discord Channel Founder Gate: If your
OPS_MANAGER (VA) is in your Discord server and clicks [⏳ Snooze 48h], it succeeds; if they click [✅ Approve PO] or [❌ Reject PO], the browser intercepts the request with a 🔐 Founder Authorization Required PIN prompt.
- Passwordless Time-Bound HMAC Magic Links (
?magicToken=...): Generate a 7-day signed link in Panel 6SEC and send it via WeChat/WhatsApp to your Chinese QC inspector (/inspector.html?magicToken=...&sku=...&tab=aql) or 3PL dock worker (/warehouse.html?magicToken=...&bay=...). Clicking the link automatically verifies the HMAC signature, sets a role-scoped SAMMOHO_SESSION cookie, and opens /inspector.html or /warehouse.html in Blind PO Mode (with factory FOB costs and margins redacted) while blocking /index.html (403 Forbidden).
- Discord Channel Hygiene (
POST /api/v1/notifications/discord/purge-aged): Edits resolved Discord cards in-place (PATCH) and purges aged/resolved messages from the Discord channel via DELETE while preserving all SQL audit rows in hitl_alert_logs.

Environment Variable Strategy & External Sandbox Signup Checklist
To ensure zero credentials leak into Git while working seamlessly across local laptops, Docker, and cloud production, all external secrets are managed through external environment variables:
- Where Secrets Live:
- Local Development / Standalone JAR: Stored in the untracked
.env file in the project root (C:\Users\Sam\Documents\shopping\.env), automatically imported by Spring Boot via spring.config.import=optional:file:.env[.properties]. A safe template is committed at .env.example.
- Docker Compose: Loaded automatically from
.env via env_file: - path: .env in docker-compose.yml.
- Cloud Linux VM (AWS Lightsail / EC2 Ubuntu): Stored in
/etc/fba-automator/fba-automator.env (chmod 600) and injected into the JVM by systemd (EnvironmentFile=-/etc/fba-automator/fba-automator.env).
- Cloud Container PaaS (Render / Railway / Fly.io / ECS): Stored in the hosting provider's encrypted Environment Variables / Secrets Manager dashboard and injected as OS environment variables at container launch.
- External Service Integration Status:
- Discord Symmetrical Webhook Matrix (
DISCORD_BOT_TOKEN, DISCORD_GUILD_ID, DISCORD_SANDBOX_*, DISCORD_LIVE_*): ✅ 100% Configured & Active in .env (Sammoho Operations Server 1565640203656503326 with all 3 Sandbox and 3 Live channels wired).
- Multi-User RBAC & HMAC Security (
ENFORCE_RBAC, WEBHOOK_HMAC_SECRET, TOKEN_VAULT_MASTER_KEY, Role Keys): ✅ Wired in application.properties & application-prod.properties.
- Amazon SP-API & Ads API (
SP_API_LWA_CLIENT_ID, SP_API_LWA_CLIENT_SECRET, SP_API_REFRESH_TOKEN): ⏳ Pending Seller Central Developer Signup (Operates in $0 Offline Sandbox Mock Mode + Flat-File V2 TSV Importer until populated).
